The background

The client is a real estate investment and development company in San Diego that manages acquisitions, renovations, rental properties, investors, contractors, and multiple active projects at once. The company had strong opportunities and experienced leadership, but nearly everything operational still ran through the CEO: project decisions, financial coordination, contractor communication, investor updates, payments, documentation, and reporting. The business was successful, and the CEO was still the operational center of it, which left less time for the work only he could do.

How the relationship started

KeyOps didn’t enter as a large executive engagement. It began with straightforward administrative support. As we became more involved, the deeper issue became clear: the CEO didn’t simply need more tasks completed. The business needed someone who could understand how the whole operation connected and begin taking ownership across it. The engagement grew naturally into an embedded operational partnership. We didn’t impose a prebuilt model. We learned the business, earned trust, and grew into the responsibility.

KeyOps Group was built by two operators who have carried this work inside their own businesses, not advisors describing it from the outside. Jackie is a proven CEO who built and still runs a multi-million-dollar staffing company, helping clients of every size with workforce, leadership development, and coaching. Kristyn has spent her career building and running operations from the inside, across businesses of every size and stage, and it’s the same work she does with KeyOps clients every day, coming in, learning how the business really runs, fixing what’s broken, and staying to run it alongside the owner.

Between the two of us, we’ve built the systems a business depends on and carried them ourselves, which is how we know the difference between a good idea and a system a crew will actually use consistently. That’s why we embed instead of advise, and why we stay instead of hand off. Your business doesn’t need another report; it needs the operating systems built and run, with someone accountable for them standing beside you. So when we take on a partnership, we take on the outcome with you, and we stay until the business can carry it on its own.

We understand how you got here.

You started this business because you were good at the work, and somewhere along the way the business became the work. Now the emails, the scheduling, the follow-ups, and a thousand small decisions all run through you, while the thing you actually built the company to do keeps getting pushed to next week.

We’re sisters, and we’re building KeyOps together. We didn’t come to this from the outside; between us, we’ve built and run our own companies, carried the payroll, and made the hard calls with everything on the line. We know the weight you’re carrying because we’ve carried it ourselves, and it taught us something simple. Most owners don’t need more advice; they need someone beside them who will actually pick up the load.

What is a fractional operations partner?

A fractional operations partner is an experienced operations leader, part interim COO and part small operations team, who embeds in your business to build and run your operating systems, without the cost of a full-time executive hire. That is exactly what KeyOps does for owner-led businesses.

How is this different from a consultant?

Consultants advise and hand off a report. We are an embedded operations partner. We build the SOPs and operational systems, install them, and stay to run them with your team. We are not consulting, coaching, or staffing.

What size and type of business is this for?

Can KeyOps act as our fractional COO?
